Unit Price Is Not Total Cost: A Quality Inspector on Panduit Breaker Lockout, Work Boots, and Workwear Jackets
I am a quality and compliance manager on the industrial side. I review safety products before they go into the warehouse, and I review the returns that come out of the field when a purchase decision was wrong. In my experience, most cost overruns in safety equipment are not caused by expensive products. They are caused by products that were selected on unit price alone.
Unit price is not total cost. This is my starting point, not my conclusion. Whether I am approving work boots, a workwear jacket, or a Panduit breaker lockout, I ask the same question: what does this product really cost over a year of actual use, including the days it does not fit, does not last, or fails to communicate what it is meant to communicate?
I learned this from work boots, not from a spreadsheet
A few years ago, our field crew tested an economy safety work boot. The purchase price was $49, which looked great next to the $77 model we usually bought. It had a steel toe. The outsole was marked slip resistant. On a spec sheet, it passed.
When I put the boot side by side with the regular model, the difference was not theoretical. The cheaper sole flexed more under hand pressure, and the lace hardware felt lighter. I flagged it in the review: this boot is fine for light duty, but not for eight hours on oily concrete. The buyer said, 'But it meets the standard.' It did, for about 40 days. Then the first pair split along the flex point.
We were all using the same word - standard - but meaning different things. The vendor meant general industrial use. I meant surviving this specific work environment. When I asked for the slip resistance test report, they sent a product page link. Per FTC advertising guidelines, claims have to be truthful and substantiated with evidence, but no one in purchasing had asked for evidence before the order.
What happened next is the part that never appears in the catalog price. We had to replace several pairs, pay for expedited shipping, and pull people off the schedule to redo safety assessments. The net loss was probably bigger than what we saved on the original order. I do not have the exact chargeback total in my head (mental note: I should have asked for that breakdown), but I remember the lesson: the first invoice is not the biggest invoice.
The same applies to a low-priced workwear jacket. If a jacket is meant for outdoor winter work, the total cost equation must include the night shift when somebody leaves the job because they are wet or cold. That is not a comfort problem. What to include in your own total cost comparison
I recommend listing these questions before comparing quotes:
- Does this device fit the exact breaker models on your panel schedule, or only one common style?
- Is installation self-explanatory, or does it require a second person, tool, or workaround?
- What happens if the product fails during an internal lockout/tagout audit?
- Does the supplier's replacement process require a new purchase order for a spare, or can the correct product be ordered without friction?
- Will the label or tag still be legible after 12 months in your specific environment?
These questions apply not only to breaker lockouts. They apply to anything that protects people. That is why I bring the same reasoning to work boots, workwear jackets, and every other seemingly simple item in the safety budget.
Cheap is sometimes correct. Do not hear me wrong.
Before anyone accuses me of brand loyalty, let me be clear: there are situations where an economy lockout is the right answer. If you have one panel, one breaker style, no environmental extremes, and the device passes a physical fit test, then yes, choose the lower-price item. I am not saying every purchase should be premium. I am saying the purchase decision should be based on total cost of ownership and the physics of the job, not on the dollar sign alone.
And if you think this is overthinking a small piece of plastic, look at it another way. If someone asks how to build a fence diagram, the first step is not choosing fence boards. It is mapping the property line, the gate locations, the ground slope, and the wind load. You draw the fence diagram before you buy materials. A lockout/tagout program works the same way: first define the energy, the panel, the procedure, and the person who will follow it. Then match the product to that reality.
The final invoice is the one that includes the mistake
What matters most to me is consistency. I review products for a living, and I have rejected more first deliveries than I can count because a label was faded, a lockout did not line up, or a workwear jacket did not match the approved sample. Those issues are not minor when the product's job is to prevent an unsafe action.
When I compare Panduit products against the quote, my first question is not 'Can we get this cheaper?' My first question is 'Will this still do its job in month eleven?' If the answer is yes, then we can discuss price. If the answer is maybe, no discount changes the equation.
